In-House vs Agency Marketing: The Real Cost Comparison for Small Businesses

The question isn't "agency or in-house?" It's "what's the true cost of each, and which delivers more value for where I am right now?"

This is one of the most consequential decisions a growing business makes — and most make it based on gut feeling rather than math. Hiring a full-time marketer feels like "investing in the team." Hiring an agency feels like "paying someone else." But the real comparison is about total cost, expertise breadth, and ROI per dollar spent. Let's do the math that most business owners skip.

The true cost of in-house marketing

Salary: A competent marketing generalist costs $45,000-70,000/year in most markets. A specialist (SEO, paid ads, content) costs $55,000-90,000. Note: at the lower end, you're getting a junior who needs training and supervision. Benefits and overhead: Add 25-35% for benefits, taxes, equipment, software subscriptions. That $55K salary is really $70-75K in total cost. Tools and subscriptions: CRM ($50/month), email platform ($30/month), SEO tools ($100/month), design tools ($25/month), analytics ($0-100/month). Total: $200-300/month or $2,400-3,600/year. Management time: Someone needs to manage this person — set goals, review work, provide direction. That's 3-5 hours per week of a senior person's time. At $75/hour: $12,000-20,000/year in hidden cost.

Total real cost of one in-house marketer: $85,000-100,000/year ($7,000-8,300/month).

The true cost of an agency

Retàiner: $1,500-5,000/month for a competent SMB-focused agency. This typically includes a team of 2-4 people working on your account (strategist, content creator, ad manager, designer) — expertise you'd need $250,000+ in salaries to replicate in-house. Ad spend: Separate from the retàiner — you pay platforms directly. What's NOT included: Usually not video production, large-scale design projects, or event management — these are additional quotes.
